Generative engine optimisation (GEO) earns your brand a named spot inside the answer that ChatGPT, Claude, Perplexity or Gemini writes — an answer the buyer may act on without clicking anything. They are not rivals. GEO runs on top of SEO infrastructure, because almost every answer engine finds brands by running searches, and what ranks is what gets read.
That is the one-line version. The rest of this post is the detail: how retrieval differs from ranking, exactly which SEO work carries over and which does not, how measurement changes, and where the budget should sit in 2026 depending on the kind of business you run.
What each one optimises for
SEO’s unit of success is a position. You pick queries with volume, build pages that deserve to rank for them, earn links, and climb a list of ten. The person does the last step themselves: they scan the list and choose a link. Everything in the discipline — keyword research, on-page work, technical audits, link building — exists to win that position and that click.
GEO’s unit of success is a mention. When someone asks Perplexity for the best payroll software for a 40-person Indian startup, the answer names three or four products and says something about each. Being one of those names, being described accurately, and having your own site cited as a source — that is the whole game. There is no list of ten and no page two. You are in the answer or you do not exist for that buyer.

How ranking works versus how retrieval works
Classical search is a three-step pipeline: crawl, index, rank. The engine scores your page against a query and hands the human a sorted list. The human synthesises — they open tabs, compare, and decide.
Answer engines keep the first two steps and replace the third. Most run some form of retrieval-augmented generation: the question fans out into several searches, the engine pulls a few dozen candidate pages from an index, selects the handful that look most responsive, and writes one answer from them. Perplexity maintains its own index; ChatGPT’s search draws on a third-party index plus its own crawler; Gemini sits on Google’s. The synthesis step — the part the human used to do — now happens inside the model.
Two consequences matter for the comparison. First, ranking feeds retrieval: the pages an engine reads are overwhelmingly pages that already rank. Studies of Google’s AI Overviews keep finding that the large majority of cited URLs sit in the organic top ten for related queries. Second, ranking is no longer sufficient, because the engine reads several sources and names the brands that recur across them. The honest row is tooling. SEO has attribution you can defend in a board meeting; GEO measurement is still young, answers vary between runs, and nobody gets a referrer string when a buyer reads an answer and types your URL directly. That is an argument for measuring GEO carefully, not for ignoring it.
What transfers from SEO to GEO
Transfers almost unchanged
- Crawlability and indexation. An engine cannot cite a page it cannot fetch. This now includes letting AI crawlers like
GPTBot,ClaudeBotandPerplexityBotthrough robots.txt. - Server-rendered content. Several AI crawlers do not execute JavaScript, so the old advice about not hiding content behind client-side rendering matters more, not less.
- Structured data. Organization, Product and FAQPage markup were nice-to-haves for rich results; for an engine trying to resolve who you are, they are direct input.
- Real authority. Digital PR, reviews, and coverage on sites that rank were link-building assets. Now they are also the retrieval set the engines read.
Transfers with modification
- Keyword research becomes question research. The artefact is no longer a list of head terms with volume; it is the set of full-sentence questions your buyer actually asks an assistant, constraints included.
- On-page writing becomes extraction writing. Models lift passages, not pages. A direct 40–60 word answer under a question-shaped heading survives extraction; a clever intro that pays off in paragraph four does not.
- Link building becomes mention building. The link itself mattered for PageRank. For GEO, what matters is that the page names you, describes you correctly, and gets retrieved. An unlinked mention in a well-ranked roundup carries real weight.
Does not transfer
- Exact-match keyword placement. The 2023 Princeton paper that coined GEO tested this directly: keyword stuffing did almost nothing, while adding quotable statistics and citations raised a source’s visibility in generated answers substantially.
- Title-tag CTR games. There is no snippet to win a click from. The model reads the page body, not your curiosity gap.
- Rank tracking as the scoreboard. Position three means something in SEO. In GEO the equivalent question is whether you were named at all, and the answer changes between runs.
Will GEO replace SEO?
This is the most-asked version of the query, and the answer is no — on mechanism, not sentiment. Answer engines are downstream of search infrastructure. They retrieve from indexes; indexes reward the same crawlable, authoritative, well-structured sites SEO has always built. Kill your SEO and you eventually starve your GEO.
What is genuinely shrinking is the click. Gartner predicted in early 2024 that traditional search engine volume would fall around 25% by 2026 as buyers move to AI assistants, and whatever the exact number turns out to be, every publisher’s analytics show the direction. The work of ranking increasingly pays out in two currencies: the clicks that remain, and the mentions inside answers that ranking makes possible. Treating the second currency as zero because it does not appear in analytics is the real mistake of 2026.
Where should the budget go in 2026?
Not to a percentage split. The two disciplines share most of their cost base, so the useful question is sequencing:
- First, the shared plumbing. Crawl access for AI bots, server rendering, structured data, entity consistency. This is days of work, it serves both channels, and skipping it caps everything else.
- Then, reallocate content production. The classic SEO content budget bought volume: many posts, many keywords. Shift a meaningful share of it toward fewer citable assets — original data, honest comparison pages, reference material other sites quote — and toward digital PR that gets you into the roundups and review platforms engines retrieve. This spend compounds in both channels at once.
- Last, add a measurement line. Small, but new. SEO tooling cannot see AI answers, so tracking presence across engines is an additional cost, not a repurposed one.
My opinion, for what it is worth: most mid-size brands in India are still overweight thin blog volume and underweight third-party coverage. The reallocation is overdue on SEO grounds alone; GEO just makes the invoice visible.
Measurement: rank and clicks versus presence and citations
SEO measurement is a solved problem. Search Console gives you queries, positions, impressions and clicks; analytics attributes revenue. The chain from work to outcome is visible end to end.
GEO has no console, so measurement means asking. You fix a set of buyer questions, run them against each engine on a schedule, and track four things: presence (in what share of answers you are named), position (first name or seventh), sentiment (recommended, or listed with a caveat), and citations (whether your own domain is used as a source). Share of voice against named competitors makes the numbers comparable month to month. Who should care about which: a decision framework
- Considered purchases with question-shaped research (B2B software, agencies, insurance, D2C above roughly Rs 2,000): GEO deserves active work now. Your buyer is literally asking ChatGPT which option to pick, and getting named in that answer is a shortlist you either make or miss.
- Local walk-in businesses (a clinic in Indiranagar, a CA firm in Pune): Google Business Profile, reviews and local SEO still decide most discovery. GEO is worth a quarterly check, not a programme — assistants answer local questions from the same maps-and-reviews data.
- Publishers and affiliate sites: GEO is less a channel than a threat, since the answer engine substitutes for the click you monetise. The defensible position is becoming the source engines cite by name — original data and reporting rather than rewrites of rewrites.
- Long-tail transactional ecommerce: SEO still does the heavy lifting on thousands of product queries. GEO matters at the category level (“best running shoes under Rs 5,000”), where engines name brands, not SKUs.
- Early-stage brands with little coverage: fix the basics and earn your first third-party mentions before worrying about answer position. Engines cannot retrieve what nobody has written. The groundwork is the same as early SEO plus PR, which is convenient.
